Summit Signal · by Summit Labs

Find the friction costing your business time, margin, and growth.

A controlled operational diagnostic that reviews your existing business data to identify margin leakage, process bottlenecks, cash-flow delays, and automation opportunities — without requiring deep system access.

The diagnostic

Most growing businesses lose money in dozens of small leaks, not one big drain.

Quotes that take too long to send. Invoices issued days after the work wraps. Repeat customers priced on assumptions that haven't held in two years. Customers who pay on time but consume three rounds of revisions. Manual handoffs that no one remembers approving.

Each leak is small. Together they cost real margin and real capacity — and most of them never show up on a P&L review because the line items look fine.

Summit Signal is built to find those leaks.

What we analyze

Eight operational modules. Evidence-anchored. Human-reviewed.

Margin Leak Detection

Finding examples

This is what module-level proof looks like.

Evidence-anchored. Hedged. Reviewed by a human analyst before it reaches you. These examples span margin, cash cycle, and labor utilization so the proof does not collapse back to one module.

Controlled by design

We ask for the least data that produces a useful insight.

Most owners hesitate to connect sensitive systems to a new vendor. Summit Signal is designed for that hesitation, not against it.

Upload-only by default
You provide the data we analyze. No system credentials. No deep integrations required to begin.
Upload path first; scoped access only when needed
Most diagnostics start from CSV or XLSX exports. When read-only system access is part of the engagement, it is scoped to the diagnostic and revoked at the end.
No write-back without explicit authorization
We do not modify your invoices, your customer records, or your CRM. Ever, by default.
Audit logs on every action
Every file uploaded, every analyst review, every report generation is logged with actor and timestamp.
Findings are human-reviewed
AI assists analysis. A Summit Labs analyst reviews and approves every finding before it reaches your report.
Your data is not used to train AI models
Anthropic's commercial terms confirm customer data is excluded from training. We pass that commitment to you.
Delete-on-request
You can request deletion at any time. Client data is removed through a documented process, while audit records needed for legal and operational integrity are retained separately.

How it works

Three steps. About two weeks, end to end.

  1. 01

    Submit your business data

Invoice exports, quote history, customer lists, aging reports. CSV or XLSX. We tell you exactly what to pull and where to find it in QuickBooks.

  2. 02

    Summit Labs runs the analysis

Deterministic metrics first; AI generates narrative second. Every finding is reviewed by an analyst before it reaches you.

  3. 03

    Receive findings and a roadmap

A designed PDF report with executive summary, ranked findings, estimated impact, and a 30/60/90-day prioritized action plan.

What you get and when

Four cadences. One promise: a finite engagement with an artifact you can forward.

Day ranges below assume responses to data requests within one business day — that's the biggest variable. Exact timing is set in your scoping call and confirmed in the SOW.

  •

    Snapshot

    Cadence

About 1 week, end to end.

    Deliverable

Designed PDF + dashboard with 3–5 findings, signed methodology note, and a top-3 actions one-pager.

    Live time

    30-minute debrief.

    Involvement

You upload one or two CSV exports; we run the analysis. No interviews, no integrations.

  • Most common

    Core

    Cadence

About two weeks. Most common pace.

    Deliverable

Designed PDF + dashboard with 8–15 findings and a 30/60/90-day plan one-pager you can hand to your team.

    Live time

60-minute review — a working session, not a presentation. You arrive having read the pre-share.

    Involvement

Upload by default. If a module question cannot be answered from exports, we scope the narrowest access path during kickoff.

  •

    Plus

    Cadence

    Two to three weeks.

    Deliverable

Full diagnostic across all eight modules, executive presentation deck, and a sequenced quarter-by-quarter roadmap with dependency mapping.

    Live time

Executive presentation (45–60 min) — full team or working-session format, your choice at intake.

    Involvement

Optional 2–4 workflow interviews with your team in week one. If exports cannot answer a module question, we scope the narrowest access path during kickoff.

  •

    Hybrid

    Cadence

Three to five weeks. Diagnostic plus a bounded advisory sprint after delivery.

    Deliverable

Everything in Plus, then a written exec-alignment summary at the end of the sprint — the artifact that travels to your board.

    Live time

Plus deliverables, then four weekly 60-min working sessions. Up to two 30-min implementation clinics on demand. All capped in the SOW.

    Involvement

Concierge tone from minute zero — Rob personally on the welcome and the sprint. Sprint cadence locked at kickoff.

The team behind it

Built and operated by Summit Labs.

Summit Signal isn't a SaaS startup. It's a productized service from Summit Labs — a Lakeland, Florida technology consultancy that works with growing small businesses on workflow automation, custom application development, and operational strategy.

The diagnostic exists because most of our consulting engagements start the same way: a business owner who knows something is leaking value but can't pinpoint where. We built Summit Signal to answer that question consistently, evidence-first, and without requiring an open-ended consulting engagement.

Common questions

Things owners ask before the first call.

No. Most diagnostics begin with file uploads only — invoice exports, customer lists, aging reports, quote history. If exports cannot answer the module question, we scope the narrowest access path during kickoff.

Roughly two weeks end to end. The first week covers intake, data upload, and review. The second week is analysis, finding generation, analyst review, and report delivery. The exact timeline is set during your scoping call.

Findings are AI-assisted but human-reviewed. Numbers come from deterministic calculations against your normalized data — never from the model. The AI generates the narrative and the recommendation; an analyst reviews and approves every finding before it reaches your report.

No. Anthropic's commercial terms exclude customer data from model training, and we pass that commitment to you in writing.

You'll get an estimated impact range with a confidence level on each finding — not a guarantee. We don't promise specific savings; we surface where opportunity exists and how confident the evidence is.

You do. The report is yours to share, modify, or distribute internally. Your uploaded data and findings remain under your control; you can request export, correction, or deletion at any time.

We're best fit for packaging/manufacturing, contractors, field services, and local B2B service firms with 10–100 employees. If you sit outside those categories, the scoping call tells us whether the diagnostic will produce useful findings before you commit.

Most engagements continue with Summit Labs. The diagnostic surfaces what the data shows; once Rob is hands-on inside your operations, he consistently uncovers deeper opportunities the diagnostic alone can't surface — which is why most clients move into implementation, automation, or custom work after the report. That said, the recommendations are written so you can take them anywhere. Some teams run the report themselves; some take it to a different implementation partner. We don't gate the recommendations.

Start with a controlled diagnostic

Leave with a clear operational improvement roadmap.
